Sanitary napkin or sanitary pad is an absorbent personal care product worn by woman while she is menstruating . There is a rising demand for cheap sanitary napkins among rural women due to lower cost of sanitary napkins and rising hygiene awareness. Most indian women fashion up pads out of cotton cloth as a home made and inexpensive solution to the hygiene and comfort needs during periods. These home made cloth pads are washed and reused. They lack the absorbing and liquid retention capacity of sanitary napkin and hence may lack in hygiene and comfort. Studies show that the practice of using cloth during periods associated with very high risk of cervical cancer. Hence, there has a strong demand for sanitary napkins that are cost-effective and locally made. In this article, we look at a business plan of a small sanitary manufacturing unit, setup with an investment of less than 1 lakh.

For this project a room of about 400 square feet is required for manufacturing and processing of the sanitary pads. The following list of machinery and accessories would be required for setting up the business:

  • De-fiberation machine for grinding wood pulp – 1 (Approximate cost of Rs.20000)
  • Core forming machine to form napkin core  – 1 (Approximate cost of Rs.5000)
  • Soft touch sealing machine – 1 (Approximate cost of Rs.30000)
  • Napkin core dyes – 5 (Approximate cost of Rs.4000)
  • UV treatment unit – 1 (Approximate cost of Rs.10,000)
  • Weighing scale – 1 (Approximate cost of Rs.1000)
  • Work tables – 2 (Approximate cost of Rs.5000)

Manufacturing Process

First wood pulp is purchased in commercially available sheet form. The wood pulp is then de-fiberated on the de-fiberation machine using a carbon steel blade that de-fiberates the wood pulp to a required filament length of 1-1.5 mm. Once the wood pulp is de-fiberated, its then fed into the core forming machine to compress the pulp into a required share of the napkin. This process is done manually without any automation.

The formed wood pulp cores on the core forming machine are then wrapped by a non woven fabric and is sealed by sensitive impulse sealing method. Nichrome alloy filament is used in the construction of the sealing pads. Finally, the position sticker is pasted on the napkin and the napkins are packed.

Financial Plan

As per the method discussed above, the per day production of napkins is estimated at 1500 napkins. If 10 napkins are made into a packet, a total of about 150 packets can be manufactured per day.

In such a case, an annual revenue of about Rs.10, lakhs can be expected, if the average selling price per packet is Rs.20. The total cost per production for such a unit, inclusive of raw materials, wages and salaries, depreciation and misc. expenditure would be about Rs.7 lakhs, giving a net profit of Rs.3 lakhs.

Business Registrations

Since, the unit will have less than Rs.10 lakh of revenue, its best to setup the unit as a proprietorship firm . There will also be no requirement for VAT or GST registration as the annual revenue would be less than Rs.10 lakh in most cases.

How to start your own sanitary napkin business?

We are very close to inflection point as a society when it comes to menstruation. While there are millions of women in many developing countries who still do not have access to pads, there are a growing number of organizations focusing on increasing awareness around  menstrual hygiene management  and creating sustainable distribution channels to increase product access.

Last year, two Bollywood movies were made named “Phullu” and “Padman” which talked about local sanitary pad production in India. These movies of course may not be blockbuster hits, but now a majority of men and women both know about basics of  menstrual hygiene . From rural Maharashtra to semi-urban Kathmandu, our research shows that more than 70% of girls have received some form of awareness session on  menstrual hygiene . Non-profits and large multinationals, social enterprises are relentlessly reaching remote areas do remove taboos around menstruation.

At the same time, there exists a gap. There are either the well known multinational brands that produce  sanitary pads  centrally using high speed machine lines or there are very small scale manually run manufacturing units run by NGOs.

How to decide what’s the best machine for you?

Large scale centralized production:

Large scale production units are very expensive to set-up (costing anywhere between INR 5crore to 100 crores) and need to rely on a very strong distribution network and advertising budgets to be able to sell close to a million pads every day.

Also, since the distribution chain is long, the distributor margins and logistics increase the  cost of the sanitary pad  by almost 60%.

Small scale manual production:

Small scale manually/ semi-automatic pad machines  are low cost (INR 2-5Lac) but due to low speeds and manual intervention the cost of production is very high which makes these units financially nonviable. Also, the quality of the  sanitary pad  is usually poor and inconsistent. This makes it very difficult for NGOs and Self Help Groups to keep the production units functional once their initial funds are exhausted.

Mid-scale decentralized production:

To keep the production costs low, product quality consistent and comparable to multinational brands, there is a need for automation and speeds. Production speeds between 5-30 pads per minute are ideal for keeping production costs low as well as it doesn’t need the entrepreneur / NGO to have a huge distribution network. Medium range speeds help keeping the cost of the machine low (between INR 8.5Lac to 35Lac) and also allows serves demand of 10,000 to 50,000 women. Raising Funds:

If you are looking to raise funds for your business, then there are loan schemes in India like  Stand-up India loan  scheme,  Pradhan Mantri Employment Generation Scheme  that allow you to take loans between INR 35Lac to 1 crore from Nationalized Banks and also have certain subsidies depending on your location (rural/urban) or based on your caste and gender. These schemes can take anywhere between 1 month to 6 months depending on the bank you are applying the loan to.

There are also small loans like  Mudra loan  upto INR 10Lac where the process is a little faster. This can be used to either partly fund your machines or as working capital for production.

Sanitary napkins  fall under the technical textiles category in India so do not need FDA approvals. The sanitary pads produced need to comply with BIS standards so make sure that the raw materials used in the pads and hygiene conditions in the production unit meet the requirements. Once your  sanitary pad  is made, you can send samples to any NABL accredited lab to give you a certificate of compliance against the  BIS standards .

For setting up production, licenses may depend on your local government. Shops and Establishment licence, electricity and fire safety compliances need to be met. Since 1 production unit doesn’t require more than 6-9 people per shift, single shift production will not fall under factory act or ESIC compliances which are required for staff strength more than 10 workers. As your production shifts increase or you plan to set-up more than 1 machine, you can apply for other licenses.  This  government website is a good resource for finding more details.

Infrastructure:

Depending on the type of  mid-scale machine  you choose, you will need 1000-3000 square feet for area. The production area typically needs less than 500 square feet, but sanitary pad raw materials are bulky so need clean, dry and large storage spaces.

For pneumatically run machines, air compressor, air dryer will be required. Voltage stabilizer, generator/invertor are good to have in areas where electricity is irregular.

Before you start you sales, do register your brand name for trademark. Packaging requirements are also specified under BIS standards so make sure your design is appropriate. You may also register yourself for Barcode in case you plan to sell in modern retail stores.

Also, be sure to research about trade terms in your target geography which not only include retailer/ distributor margins but also credit terms, offers and schemes for similar products. Credit terms are important for planning your cash flows, also there is a high default rate in certain geographies. So, do explore options like cash and carry with your distributor/ retailers.

A ‘big, bold idea’ for better sanitary pads

In 2015, the United Nations adopted 17 sustainable development goals to promote both global peace and prosperity, while acknowledging neither can happen without addressing climate change, reducing inequality, and spurring economic growth.

That same year, Kristin Kagetsu co-founded Saathi , a sanitary pad company based in India and built on nine of those sustainable development goals, including gender equality and sanitation for all.

“We built Saathi believing that good engineering and systems thinking can help solve social problems in a way that doesn’t have to compromise either profit or the planet,” said Kagetsu, SB ’12. “That means making pads from sustainable, renewable materials, making them accessible to women no matter where they live, and working with other partners to make sure our products get upcycled.”

While menstruating is a natural, largely unavoidable part of life, sanitary products are expensive, can be difficult to source in rural or impoverished areas, and produce a lot of plastic pollution .

Saathi uses biodegradable and compostable banana and bamboo fiber to make its pads.  Using a tiered business model, the company is able to subsidize pads for underserved people in rural India, where a 2016 survey found only 36% of women use sanitary pads .

We spoke with Kagetsu about Saathi’s mission, how she forms and tests ideas at the company, and Saathi’s “big, bold idea” to be a model for sustainable and responsible manufacturing.

Who inspires you? 

Amy Smith [the founding director of MIT’s D-Lab ] inspired me to explore other ways to use my engineering degree to help people and create impactful solutions with the community. In terms of work ethic, my mom inspires me to work hard and dream big. All the entrepreneurs I have met through the Cartier , MIT D-Lab, SheEO , and Earth Company networks have truly been an inspiration because they are all working on different solutions in every industry to make the world a more equal, safer, sustainable, and better place.

Where do you get ideas?

I get ideas from observing how things work and imagining how they might be improved. During my first trip to India in college, I worked with a non-governmental organization in the Himalayas. We stayed in a remote village and there wasn’t any waste infrastructure; the waste had to be dealt with locally or else it would end up in random patches off the road and down the mountain. Knowing this and thinking about how we were going to address access to sanitary pads made me think twice about how our solution should try to address both issues. Instead of just trying to solve access with cheap and low-quality plastic pads, how could we develop something that wouldn’t later become a plastic waste problem?

How are new ideas discovered and developed in your organization?

We are inspired by many things, and our curiosity and willingness to discuss help the ideas grow and flourish. Everything from products to marketing is open for everyone across the team to contribute ideas and suggestions. We engage our marketing interns in brainstorming activities because they come from different backgrounds and sometimes different countries as well. We consider the resources we have and what is possible and then come up with a plan and work together to bring it to life. Some of the ideas are tried and tested, and some are done from scratch.

A 2016 survey found that 36% of women in India use sanitary pads.

How do you keep track of new ideas?

Lists! Many, many lists. Depending on the type of idea, it might be in a notebook, Excel sheet, or Google Keep. We have lists of people and organizations we want to work with along with lists of new products we want to make and lists of people and organizations who align with our mission. We document all our ideas and refer to them during campaigns, events, and so on.

How do you test ideas?

We usually prototype or run small experiments that will help us prove our hypothesis. In the early days of Saathi, we had to make many iterations of our product before we settled on the final version. The initial pads we had didn’t look like pads — they were rectangular. But it was more important that we got the layers right at that stage, then we could worry about the shape. We also ask for feedback from our customers and stakeholders, which helps us make sure we’re headed in the right direction.

What's the biggest idea you are working on right now?

We are working on a new kind of socially responsible plastic offset credit and carbon offset credit. Today, plastic credits are just counting the kilograms of plastic waste collected , which is essentially measuring recycling. Our credits measure the amount of plastic waste prevented , because we are making completely non-plastic products that replace plastic sanitary pads. We wrote about the issue of plastic waste in the context of ocean pollution in our 5-part blog series .

Instead of purchasing regular plastic credits, which are based on collection of plastic waste already created, companies can buy plastic offset credits from us that not only equate to a certain amount of plastic replaced inthe ecosystem, but also know that they are supporting additional income to farmers, an all-women workforce in our manufacturing unit, and providing menstrual hygiene products to underserved women.

At MIT Sloan, we talk about ideas made to matter — ideas that are carefully developed and have meaningful impact in the world. In that context — what is your idea made to matter?

Our big, bold idea is that we aim to drive systemic change around how menstrual hygiene is addressed and drive the shift to a circular economy by working on nine of the U.N.’s sustainable development goals. That means making pads that are from sustainable, renewable materials, making them accessible to women no matter where they live, and working with other partners to make sure our products get upcycled.

In the long term, we plan to be a model for sustainable and responsible manufacturing of absorbent products. We believe in business as a tool to create impact, which is why we have built all of our impacts into our business model. Instead of looking at the waste problem after it is created, we’re addressing it from the source. We’re consciously choosing our materials to be biodegradable and compostable , and we’re working on ways to upcycle the pads in the long term.

Sharing this idea can create more impact not only for the women who don't have access to sanitary pads, but also for the farmers who get additional income working with us and the women we employ in our all-women manufacturing unit. We genuinely want to create a circular future because it is the need of the hour, and we believe that partnership and working together will move all of us toward this shared goal.

I get ideas from observing how things work and imagining how they might be improved. During my first trip to India in college, I worked with a non-governmental organization in the Himalayas. We stayed in a remote village and there wasn’t any waste infrastructure; the waste had to be dealt with locally or else it would end up in random patches off the road and down the mountain. Knowing this and thinking about how we were going to address access to sanitary pads made me think twice about how our solution should try to address both issues. Instead of just trying to solve access with cheap and low-quality plastic pads, how could we develop something that wouldn’t later become a plastic waste problem?

How are new ideas discovered and developed in your organization?

We are inspired by many things, and our curiosity and willingness to discuss help the ideas grow and flourish. Everything from products to marketing is open for everyone across the team to contribute ideas and suggestions. We engage our marketing interns in brainstorming activities because they come from different backgrounds and sometimes different countries as well. We consider the resources we have and what is possible and then come up with a plan and work together to bring it to life. Some of the ideas are tried and tested, and some are done from scratch.

How do you keep track of new ideas?

Lists! Many, many lists. Depending on the type of idea, it might be in a notebook, Excel sheet, or Google Keep. We have lists of people and organizations we want to work with along with lists of new products we want to make and lists of people and organizations who align with our mission. We document all our ideas and refer to them during campaigns, events, and so on.

How do you test ideas?

We usually prototype or run small experiments that will help us prove our hypothesis. In the early days of Saathi, we had to make many iterations of our product before we settled on the final version. The initial pads we had didn’t look like pads — they were rectangular. But it was more important that we got the layers right at that stage, then we could worry about the shape. We also ask for feedback from our customers and stakeholders, which helps us make sure we’re headed in the right direction.

What’s the biggest idea you are working on right now?

We are working on a new kind of socially responsible plastic offset credit and carbon offset credit. Today, plastic credits are just counting the kilograms of plastic waste  collected , which is essentially measuring recycling. Our credits measure the amount of plastic waste  prevented , because we are making completely non-plastic products that replace plastic sanitary pads. We  wrote about the issue of plastic waste in the context of ocean pollution in our 5-part blog series .

Instead of purchasing regular plastic credits, which are based on collection of plastic waste already created, companies can buy plastic offset credits from us that not only equate to a certain amount of plastic replaced inthe ecosystem, but also know that they are supporting additional income to farmers, an all-women workforce in our manufacturing unit, and providing menstrual hygiene products to underserved women.

At MIT Sloan, we talk about ideas made to matter — ideas that are carefully developed and have meaningful impact in the world. In that context — what is your idea made to matter?

Our big, bold idea is that we aim to drive systemic change around how menstrual hygiene is addressed and drive the shift to a circular economy by working on nine of the U.N.’s sustainable development goals. That means making pads that are from sustainable, renewable materials, making them accessible to women no matter where they live, and working with other partners to make sure our products get upcycled.

In the long term, we plan to be a model for sustainable and responsible manufacturing of absorbent products. We believe in business as a tool to create impact, which is why we have built all of our impacts into our business model. Instead of looking at the waste problem after it is created, we’re addressing it from the source. We’re  consciously choosing our materials to be biodegradable and compostable , and we’re working on ways to upcycle the pads in the long term.

Sharing this idea can create more impact not only for the women who don’t have access to sanitary pads, but also for the farmers who get additional income working with us and the women we employ in our all-women manufacturing unit. We genuinely want to create a circular future because it is the need of the hour, and we believe that partnership and working together will move all of us toward this shared goal.

How our story began:

Saathi began in 2015, when its co-founders Kristin Kagetsu, Tarun Bothra, and Grace Kane - graduates of MIT (US), Nirma University and  MIT (US) - came together on a mission to create fully eco-friendly, compostable sanitary napkins using locally sourced banana fiber from the state of Gujarat, where Saathi is based. 

We were inspired by the idea of improving women's access to sanitary pads in India. Kristin was passionate about making a product that is sustainable using natural materials and impacts women. She had previously commercialized and launched sustainable natural-dye crayons made by local artisans in Uttarakhand, India.

Tarun brought his business experience in renewable energy, materials and passion for improving the lives of the masses to set up this new social venture. Tarun also had personal experiences with a family member who was affected by having to face the taboos around menstrual hygiene in India. 

Grace was also passionate about sustainable product design and innovation as well as impacting women. We found a way to source natural eco-friendly materials for sanitary pads to make a product that not only positively impacted women but was also good for the environment. We were motivated by the potential to make a positive difference for women in India while using an engineering approach focused on ecology and sustainability. 

Together we combined our experiences to conceive and develop a biodegradable and compostable sanitary pad with a cradle to cradle (completely sustainable) business model which also embodies circular economy. Our team has business, technical, and local expertise to develop new products and set up manufacturing. We aim to apply this to other absorbent products.

Many consumers have issues with irritation or rashes from the plastics/chemicals in standard pads. Saathi pads don’t contain chemicals.

The average conventional sanitary pad contains 3.4g of plastic. This means that over her lifetime, the average woman will generate 60kg of plastic from sanitary pads alone.

In 2016, there were 150,000 tons of sanitary pad waste in India. When disposed of, Saathi pads degrade within six months - 1200 times faster than plastic pads!
